Imagine a game. A game in which your actions are directly responsible for how the game plays out. Here's an example. Say you're in a boat, not far from shore, and you accidentally stumble into highly secure waters. There are mines in the water. If you avoid the mines, you don't get blown up. If you turn the lamp off, you don't get caught and you land on the shore safely. If you DO hit a mine, you don't die and respawn at your last save point. You wake up in a room, cuffed to a hospital bed, covered in bandages. If you had an NPC companion, they're dead. A game where a single mistake changes the whole course of the story... You only get one shot. If you fuck up, that domino is fallen and cannot be set back up. No exploring the other scenarios, no looking through a menu to see what could have happened (not without starting the whole story over, at least). Eventually, everyone will start to realize their stories are different despite them all owning the exact same game. Now imagine scenarios like that, but scattered randomly throughout the game. Throw in a few curve balls, too, like small mistakes causing a big change in the story's direction. I should add, if a game like this is ever made, the possibility of getting different scenarios should be kept secret while being advertised. Let them discover the consequences of their actions on their own.
