Had a Reverse Falls AU idea that wasn’t technically reverse falls and more canon divergent mix, but was since it has the personality inversions for the characters all except for Stan. Who honestly I just want to be evil because he finally snapped when Ford went through that portal
And now keeps his entire family on metaphorical leashes like pets for his own entertainment and enjoyment

Ford became a sadist and tortured Bill until he cracked (I think this is close to the source material since I can’t find much on the wayback machine) after learning of Bill’s plans, except I planned it to take place after the first time he opened the portal during the test, and he managed to pull Bill through before shutting it down and spell bound Bill to forever serve his family, magically replacing his name with Will all 'Spirited Away' like and that’s why Bill’s blue
But Ford had sent the postcard to Stan before this, thinking he’d need Stan’s help luring Bill into a deal (a scapegoat basically due to him believing Stan still owed him after the machine screwup) but found a spell that managed to let him take down Bill all on his own so that when Stan did show up he simply tried to dismiss him all casual like until Stan threw a fit that led to their fight and Ford getting punted into the multiverse
After being called useless by the one person he loved most (‘Oh please, you’ve been nothing but a blight in my life for years Stanley! My dreams and ambitions, ruined thanks to you! What use could you possibly provide me now? What good are you?’) and seemingly thrown away for the third time to the point Ford cursed his name rather than begged for help as he went through the portal, he decides to get his brother back no matter what out of spite

Stan ends up dedicating himself to the idea that if his family won’t accept him or welcome him home to be a part of them on their own, he’ll force them to instead. And given the circumstances, he has the first two journals (the third was hidden back before Ford realized he could trap Bill on his own and since the second journal was his spell journal he kept it) that he uses to find the cursed amulet
He then uses the amulet to influence what remains of his family, leading to Mable and Dipper to have their reverse personalities after having grown up in a family under Stan’s rule and the amulet's influence
Fiddleford was Ford’s assistant still but he went insane after witnessing Bill’s torture and being used as a lab rat to see if transversing the portal would kill a man (instead of a misstep like OG Ford basically pushed him in), Ford deciding to be ‘merciful’ used the memory gun he’d stolen from Fiddleford prior to erase any and all memories of a life Fiddleford had before the two met and anything that hadn’t to do with their relationship—turning Fiddleford into his dedicated servant much the same as Bill but with more freedom in the way of not binding him with magic and allowing him creative reign as a scientific assistant
When Ford gets back Stan controls him with his mastered use of the amulet like he does the rest of the Pines, deliberately making sure Ford can’t reclaim his journals. The pines all get the white streak in their hair as signs of their permanent tie to Stan and the amulet.

Bud Gleeful works on trying to find a way to destroy Stan’s amulet and Stan’s influence on the town at large using the third journal (which he found by pure luck while hanging out with Manly Dan when they were working on building him a new home) due to how his Wife was mind broken by Stan during one fateful encounter when she’d insulted him for trying to buy their house and property out from under them
Bud’s son Gideon actually comes to spend a summer away from his aunt Carla's where he was living after the courts gave her custody due to Gideon's mother and father being seen as unfit given the circumstance surrounding what happened (that he is unaware of since he was a newborn when it all went down). He ends up meeting Pacifica the town sweetheart (who learned a lot of sympathy and compassion from raising her chicken Cluckers from an abandoned egg she hatched - giving her a touch of the OG Mabel like personality) and becomes besties with her, and after learning the truth of what happened sets out to find the last two journals and assist his father in stopping Stan.
