I will eventually edit this post again with the finish drawings, but for now they remain as sketches to help finalize the story.
Who did I swaped?
One iconic pair for another/ One memorable vendor for another.
-----
"Hello Guy"
Napstablook's personal assistant, responsible for ensuring his broadcasts run smoothly and reviewing each new composition before it goes on air.
He's not related to the Bunny Family, but seeing them become royal guards inspired him to try, and he failed.
He hates his job.
"Mittens"
Nickname given to him for wearing gloves in Hotland.
Grillby's assistant, he's in charge of minor tasks distributing resources, both official and for the resistance.
Adopted son of Snowdin dog family, which explains his unusual attire for the sector.
These two are friends, but their relationship is mainly that Mittens smuggles cigarettes to Guy during his breaks and in return receives first-hand information about future broadcasts.
-----
Royal Guards: Bratty and Catty
Part of the Hotland unit along with Alphys.
They're an excellent team, working in perfect sync, so they don't particularly appreciate being forced to work with the ex-captain.
They would have captured Shaky if it weren't for Alphys's attempts to sabotage others, which led them into a trap and let the kid escape.
Garbage Collectors: 01 and 02
Others who couldn't handle the training to become royal guards, but whose bodies and strength were suited to other appropriate work.
Tasks to collect any valuable and useful materials from the Waterfall Garbage Dump and take them directly to Undyne for categorization.
They tend to get distracted by trivial things and were the ones who discovered the games that now obsess the fish.
🔺Enemies and allies of the seventh human, the poor boy had a pretty rough time fleeing in Hotland.

The Dog family
One of the two great families of the town, their strong family bond made it impossible for them to be separated, so they were stationed in Snowdin to alert to the arrival of any human while they perform other tasks.
Completely loyal, but only to those who do good to the family. Time dictated that they set aside their loyalty to the crown and form a new bond with the rebels who want to end its tyranny.
Muffet's main allies, consider her part of the family and swore to protect her if the secret of her betrayal were revealed.
Generous and kind, their good hearts were deemed a weakness in the queen's eyes (too similar to Asgore's), so they were sent to the furthest place from the capital.
How did I swaped the royal guard?
The Bunny family
------
Greater Dog, Resource Distribution Manager in Snowdin’s Station
He is in charge of managing the resources that arrive from the capital and ensuring they are distributed fairly to the town's residents.
His large size and silence make him intimidating.
Doggo, Kitchen assistant
He is the closest to Muffet, assigned to help her in any necessary tasks within the Community Dining Room.
He has extraordinary hearing, so he decided to learn the guard's code and help infiltrate their messages.
Lesser Dog, Guard assintant
He received royal guard training, but never managed to adapt to working as one, so he was assigned as a guard assistant in the village.
Formally charged with observing the behavior of the people and reporting to the guard, he actually usually covers up any possible irregularity so that the rebels can continue their work.
Dogamy and Dogaressa, the married couple
The villagers, now parents of a puppy, were relieved of other official duties for the queen.
Often aid the rebels by hiding those who arrive in the village in their house.
They fear the day their baby grows up and is taken to the capital for training.

Napstablook, The War Broadcaster
Originally, a personal project of the royal scientist. A robot that helped keep morale high in the state of emergency through music!
His construction was approved by the king shortly before his exile and when it was completed, it was able to fulfill his original purpose for a time.
The kingdom quickly welcomed his presence, as it was a small moment of relaxation in the constant stress of the impending war.
With the help of his "programming", Napstablook became known for its broadcasts of pleasant and upbeat music. Many even called it the reason why they decided to "try to be better for the cause."
It was precisely because of the latter that he caught the Queen's attention. With a kingdom willing to cling to any kind of hope, Toriel decided to give the robot a more formal position so that his transmissions could reach every corner of the Underground.
This way, what originally began as a musical program became the official broadcast of the kingdom. Any news about the war, the queen's new decrees, and shortly after, information against those who opposed the cause, became daily life.
What started as a way to comfort the kingdom ended up being a new method of control.
Beautiful music was transformed into hymns about the greatness of the reign, the importance of joining the cause and a warning about betrayal.
Napstablook couldn't do much being under direct orders from the queen, but the change in his attitude in the broadcasts was notable over time.
Like everyone, he started out hopeful and believing in the Queen's promises about future freedom. As more "corrections" were being added to his program, doubt began, but the fear of going against orders prevented him from saying anything about it.
Finally, like everyone, he continues his work diligently but without any of his initial vigor. Everything about him became monotonous and lifeless, just an extension of Toriel's speech and her delirium.
Rumors that the Broadcaster became a tool to spy on the population grew over time, especially in the period when no human appeared again and all hope of breaking the barrier was lost.
Traitors captured by the royal guard began to be shown, some even being punished live to give an example of what would happen if you decided to go against them.
Napstablook became an icon of Toriel's tyranny without meaning to and with no way out of that position.
-----
Napstablook & Sans Relationship: Army Peers
The robot is a particular character for the royal guard, especially those who became soldiers from a very young age under Toriel's direct training.
His friendly image and popularity at that time helped him to be used as a role model, the "competent citizen and faithful follower of the cause".
While his combat skills have never been used publicly, the perfect soldier charade encouraged innocents to aspire to be like him.
Sans is among those who respect him for his contribution to the cause. When he was still a child, the robot was his idol and now that he is captain of the royal guard, it's not strange that they meet due to their work.
Napstablook has respect for him, but more associated with the fear of ending up on his bad side, given that he has had to witness how brutal he is with traitors.
-----
Shaky's appearance as the last human needed to break the barrier wasn't something that became publicly known immediately, especially with the resistance trying to keep them hidden from the queen.
But as soon as the information reached Napstablook, he had to start making broadcasts about it, which alerted all the monsters. Many had lost total motivation since the supposed war never came, but Shaky was a shock to the population after so long.
It became the robot's obligation to try to keep everyone informed about the exact location of the human and although he complied as much as possible (the resistance began to limit the reach of his spy networks), Napstablook found in Shaky a flow of inspiration, so in his transmissions, the robot's monotonous attitude changed to a more energized one.
🔺Shaky's fight with Napstablook…wasn't a fight as such.
It was more of a spectacle where the robot declared the human his muse and the angel who would save the monsters.
Like a conductor of an orchestra, he directed his band to create the best song after so many years without producing anything but propaganda for the queen. Shaky was terrified because the music only continued to escalate in intensity and strength, causing the place where they were to begin to shake and crumble.
All ended because Batchis got on the robot and cut one of his cables, cutting off the entire transmission system abruptly and leaving the underground without immediate information for the rest of their journey.

Undyne, Royal Mechanic Scientist
She is, on paper, the Royal Scientist, but due to the state of emergency the queen has the kingdom in, her job is more like of a mechanic's.
A complete antisocial hermit, almost impossible to see outside her laboratory/workshop, she spends her time working on machinery that aids the cause, but she would truly love to conduct experiments and research.
In her environment, she's a master of her skill, to the point that she created two extendable arms (which she would later use in her Napsta model) that grant her greater mobility and speed while working.
The moment someone else is in front of her tho, she'll fall flat on her face and have two left feet.
She has zero social skills, reinforced by her preference for working alone, and this has only worsened with what she determined to be the "best way" to improve it: Visual Novels.
Choice-based games where you can see each character's friendship level, where a mistake is fixed simply by restarting the game and changing the option. Where she can be however she wants to end up in a relationship with her beloved love interested.
In the moments when she's not working or playing, she spends her time watching the other monsters through the security cameras, which has only further distorted her perception of things, since to her, what she's seeing is more like her games than images of real people's daily lives.
The combination of these things probably explains her unhealthy obsession with Alphys. A self-proclaimed Alphys fan, she has a shrine to her somewhere in the lab, monitoring her every move through the cameras.
She considers Alphys the true hero of the Underground, and therefore detests Sans with a passion only comparable to that of the dinosaur. When her idol approached her to ask for "her help," how could she refuse?
-----
Alphys & Undyne Relationship: It's complex
Clearly, it doesn't have the healthiest start, much less a sincere history.
Alphys is aware of the fish's fanaticism towards her and takes advantage of it to get things that help her, without caring about the problems it might cause.
Undyne, on the other hand, idolizes the guard, sees nothing wrong with her actions, and supports her 100% (is she aware that she's being used? in a way, but considering that she would help her anyway, she doesn't see it as a bad thing).
What can be salvaged from this? Obsession aside, Undyne's admiration is genuine: she considers Alphys a capable and skilled person, second to no one, something that later helps Alphys improve her self-esteem.
For her part, the dinosaur finds Undyne's creations cool, inventive, and original. She's seen how Undyne behaves when she thinks no one is watching and finds her attractive (though her mind is too consumed by revenge to dwell on it).
-----
Papyrus & Undyne Relationship: Help me Help you
How do you stop the crazy Alphys-obsessed girl with access to security cameras from trying to kill your brother? Bribe.
Papyrus has his hands full enough with having to intervene every time the dinosaur tries to sabotage Sans; he doesn't want to deal with the crazy mechanic too.
So, considering she never leaves her lab, the skeleton is her personal delivery for anything she needs from outside: new games found in the junkyard, parts for the machinery she's building, guard posters with Alphys's image, etc...
What does the skeleton get out of it? On one hand, it keeps her busy with her hobbies and prevents her from trying to harm Sans. On the other hand, it gives him the opportunity to get contraband for the resistance when they ask him to.
Does Undyne care that he does that? Not really, considering that the Queen is another enemy in her eyes for having taken Alphys's rank.
They both get what they want.
🔺Special mention to Batchis, who is the fish's mortal enemy. Theft of instruments and machinery damaged by tiny teeth; somewhere there is a mechanic and a mouse fighting and she is losing

Grillby, Resource Distribution Manager in Hotland's Station
In the glorious years of the kingdom on the surface, he was a merchant in charge of importing and exporting products between monsters and the ancient human civilisation with which they interacted.
Witnessing the war that occurred and the consequences of it, he had no hesitation in placing himself at the disposal of the crown when the Queen called her people to prepare.
Like everyone else, his abilities were studied and put to the use that his majesty saw fit. In his case, this will lead him to be in charge of resource distribution, specifically at the Hotland station.
The proximity of it with the laboratory of the royal scientist made this place the chosen point for the selection and distribution of resources to the other areas of the kingdom. An important job that Grillby had no problem doing for years, especially if it helped the monsters and ensured that everyone got what they needed.
The death of the princes and the fall of the King were tragic events that did not initially raise red flags for him. With the kingdom in constant paranoia about the war to come, while regrettable, there wasn't much time to spend thinking about it.
Years and years passed, what began as a desire to seek justice was distorted until it was nothing more than the need to seek revenge and the kingdom paid the price.
He was never afraid of illegally trafficking resources with those who approached him in their discontent with the precarious living conditions.
For a long time he maintained a neutral position regarding his involvement with the revolt that was forming, doing his work during the day and making deals at night. He wasn't happy with his position, but it was better than many, so fully denying the crown didn't seem like a tempting option.
That was until they messed with his daughter, Fuku.
The Royal Guard is something that not all adult monsters "tried to enter" at first.
All were evaluated as possible soldiers and if it was decided that their skills were not adequate, they were assigned a different job.
With the new generations that emerged post-confinement underground, it was different.
At first, until they had come out of their stripes, no child could even think of trainning, specifically by indications of the king.
After the tragedy, this changed to that any minor about to leave their stripes could apply, until finally the Queen gave the decree that this was no longer an option, but an obligation.
All the children with the said conditions would be sent to the capital to be trained under the supervision of Toriel in person.
The queen is a good strategist and was never blind to the rebels who began to rise against her cause, so to ensure the loyalty of several of her subjects and an army that did not doubt her, she decided to the shape the new generation by herself.
Forced to separate from his daughter and watch from afar how she was transformed into an obedient soldier was the necessary push to make action.
From a neutral force, he became one of the main organizers of the rebellion. His knowledge and contacts being of great help to prepare for the fight.
🔺Grillby and Muffet are two of the queen's main enemies. Both working in the shadows to overthrow her and end her tyranny once and for all.

Alphys, Ex Captain Royal Guard
She was perfect, the captain of the guard, the role model for the cause, Toriel's pride.
All of this crumbled the moment Sans challenged her to a duel for her rank and she lost miserably. The skeleton wiped the floor with her and turned her into a disappointment in the eyes of the queen: "If only you were better, if only you had what it takes, but no, you are incapable of that".
From being confident, proud, and haughty, Alphys transformed into someone with severe self-esteem issues, perfectionism, and a complex about always being second best to Sans.
Toriel is the closest thing to a mother she ever had, and being the light of her eyes from a young age was her main motivation. Losing that broke something inside her, and this transformed into a resentment against who "stole it from her" that burns every time it's brought up.
The queen, in particular, reinforces this whenever Alphys is in her presence, forcing her to wear her former captain's uniform but without the rank, to "prove that if she tried a little harder, she could be better".
What use is this to the queen?
In her corrupted perception of things, it gives her a "card up her sleeve" in case something happens to the captain of the guard. Furthermore, it provides motivation to avoid mistakes, given that someone is willing to do anything to take his position.
And by everything, we mean absolutely everything. Alphys tries to sabotage Sans every chance she gets, whether it's by trying to make him fail missions or by upgrading her weaponry to the latest available technology.
She manages to do the latter by manipulating the Royal Mechanic to give her the latest creations before the rest of the guard.
Sans knows Alphys has a vendetta against him, yes, but his abilities are enough to get the job done. Or at least that's what he thinks, because Papyrus is keeping a watchful eye out in the shadows, preventing several of these sabotage attempts, and since a large part of his work is in Snowdin, the dino can't get there because of the cold.
🔺With Shaky on the run, word quickly spread that the seventh human had fallen into the Underground. While Papyrus tried to stop Sans, the kid arrived to Waterfall where they were unpleasantly surprised to find that the skeleton wouldn't be the only royal guard they'd have to escape.

Muffet, Head Chef of Snowdin's Community Dining Room
She is an excellent chef who, like everyone in the beginning, did not hesitate to serve the crown and the cause of the queen; Both she and her family wanted to help their loved ones and be a help to the community.
Her skills were considered appropriate to be in charge of the Community Dinning Room of the distant town of Snowdin, regardless of the problem that the cold of the place would generate for her people. Orders are orders and like everyone else, still believing that the Queen made the best decisions, she kept silent and began her work.
The resources at her disposal were always scarce and strictly controlled, leaving her with no choice but to constantly cook bland meals, with just enough rations for every residents in town, specially the guard.
Time passed and the original paranoia, as the good will of the cause, ended up dying. What at some point she believed would be a help to the community, she slowly understood was nothing more than another way to control people.
The crown provides, but it also restricts. The Community Dining Room was nothing more than an excuse to monitor the monsters, with each resident having to report at least once a week to receive their rations under the watchful eye of the royal guard.
For her, the building is her home and her jail. It's one of the few places that has the necessary conditions to keep her protected from the low temperatures of Snowdin, which limits her mobility and, as it's large enough to accommodate the entire community, it's also used as a warehouse for resources send from the Capital.
In other words, Muffet is limited to cooking and interacting only when serving rations to the other citizens and helping delivering boxes of stuff to the Dog Family, usually under the strict surveillance of the royal guard.
She is one of many monsters who fervently believes that the Queen has gone completely insane and that they cannot live under her rule forever.
For this and her position in the town, she is the one who is in charge of the growing resistance that arose against the crown in this area of the kingdom. Being the very image of calm and composure, no one suspects her involvement, which she has used to slowly provide locals with forbidden resources. In addition to collecting information about the royal guard, especially considering the proximity of the captain.
Her contacts with rebels outside the town have helped them accumulate the necessary power for a possible future rebellion.
In Snowdin, the Dog Family is her main ally, while her own family, made excellent spies due to their size. The cold makes it a dangerous job, but the conviction of overthrowing the Queen and finally opting for a better life is worth it.
No one is particularly sure where it came from, but Muffet calls it her "pet" and its job is to guard the supply storeroom.
Likewise, no one has actually seen it, only its eyes and paws, since it uses a box as camouflage.
Like everyone else in town, Muffet considers Papyrus a waste of space. Even with her own dislike for the royal guard, she can't help but wonder why the captain puts up with him, but even so, she can't deny his usefulness to the cause.
Papyrus lives without much purpose and accepts any job that provides him with his vice, so Muffet did not hesitate to use it to their advantage, especially with the most risky jobs.
The skeleton's loyalty to the queen is non-existent, so he never cared about exposing himself to danger, on the other hand, his concern for his brother still exists, so keeping close to the resistance is a good way to protect him from them.
The deals are simple: Mutt gets the job done and receives his cigars as payment. If caught, he has the immunity of being the brother of the captain of the guard, and while that does not ensure his safety, the resistance will not regret his loss.
Anyway, the skeleton doesn't really seem to care what happens to him and deep down, he enjoys helping ruin the queen's plans.
🔺If Muffet's indifference changes with the arrival of certain small creatures into Papyrus's life and his attitude towards them, she never said it out loud, but Shaky had more alert eyes watching over their safety than they ever knew about while in Snowdin.

The Bunny family
One of the two great families of the town, they suffered prejudices similar to those that Sans experienced in his training, but they proved their worth and all "adults" are soldiers.
The captain chose them to form his team and they are eternally grateful to him for it, since he gave them the opportunity to work closer to their home and look out for their children who are numerous.
Sans will never accept it out loud, but the rabbits practically adopted him as part of the family and their fidelity is 100% with him, so any "rebel" is their enemy.
Their condition as rabbits made them particularly efficient at their work in that type of environment. They are silent as ghosts, fast to run on snow and with perfect hearing, so they have their own code that they communicate by hitting the trees (similar to a morse code).
How did I swaped the royal guard?
This is the diagram I made, and if you're wondering about the names, I wanted to use something that makes a "reference" to their original "names" in the game (which half don't have perse, just a reference of what they do).
In terms of personality, they're something like this:
Chopper, the first in command
After Sans in the ranks of this sector, she's the one who leads the family. She's a mother to several of the children in the house and the one Toriel entrusted Asriel to, so she's the closest to the goat boy. Patient, strict, but with a mother's warmth, she takes care of her team and Sans (whom she adopted as another one of her children).
Drew, the silent one
A bunny of few words and unpredictable movements, she seems to be in a daze all the time, although it's known that she doesn't consume any alcohol.
She's usually the one in charge of quick patrols in open areas due to her agility and speed. Furthermore, her small size makes her difficult to detect.
Her specialty are knives, and she can often be seen practicing target shooting.
Inny, the second in comman
The one who follows Chopper in rank both on guard duty and at home.
A perfectionist, elegant, and precise, she always excelled in training thanks to her knowledge and discipline.
Sans's right-hand bun and the one who often accompanies him on missions to other sectors.
Gia and Kit, the siblings (youngest of the team)
Siblings recently graduated from training, so they don't yet have formal guard uniforms.
Experts in teamwork, they are a formidable duo responsible for patrolling the town and collecting the queen's tax.
While Gia is all about precise attacks and cuts to weak points, Kit is all about brute force and frontal assault.
