It used to be simple. You’d plan a construction project, set a timeline, and trust the weather to more or less cooperate. But not anymore.

At LELEADER GROUP, based in Benin, we’ve seen how shifting weather patterns and climate unpredictability are no longer occasional inconveniences. They’re structural risks. Especially in construction.

Torrential rains that arrive weeks earlier than expected. Prolonged dry seasons that crack newly laid concrete. Coastal projects where rising water tables surprise even the most experienced engineers. These aren’t abstract climate models. These are our job sites.

We’ve learned—sometimes the hard way—that climate adaptation isn’t a future issue. It’s a present one. And if you build in Africa, or anywhere really, you either adapt… or you repair.

Lesson 1: Site selection now includes climate mapping

When evaluating land for an industrial park in Allada, we used to focus on access to roads, proximity to utilities, and soil composition. These things still matter, of course.

But today, we also study rainfall intensity trends, floodplain projections, and wind data over time. Not because we want to seem progressive, but because our margins depend on it.

In one case, we adjusted the layout of an entire facility after seeing satellite data showing increased runoff in one zone. We avoided a future drainage nightmare.

Lesson 2: Traditional materials may not hold up

We had a warehouse in northern Benin where the standard roofing solution worked well for years—until an extreme heat wave warped the panels. The fix wasn’t cheap. Nor was the lesson.

Since then, we’ve invested more in composite materials, heat-resistant sealants, and even green roofing elements that reduce ambient temperature.

Yes, they cost more up front. But when you factor in repairs, delays, and replacement? Adaptation pays.

Lesson 3: Schedules can’t be rigid

Weather delays have always existed. But now they’re less predictable. A dry season isn’t guaranteed. A light rain can turn into flash flooding with no warning.

So we’ve built more flexibility into our project plans. Contractors know this. Clients are informed. Teams are trained to move resources around quickly.

It’s not about being inefficient. It’s about being realistic. Rigid plans break. Adaptive ones bend.

Lesson 4: Communities are part of the climate story

In several of our construction projects, especially near rural communities, we’ve seen how land use changes—like deforestation—amplify climate risk.

So we now consult more closely with local leaders. In one project, we co-financed tree-planting and buffer zones to stabilize soil around a new access road.

It wasn’t part of the original scope. But it made the road last longer, and it earned local goodwill. Again—adaptation creates both resilience and trust.

Lesson 5: The future is already arriving

In a company like LELEADER GROUP, headquartered in Benin, no two days—or subsidiaries—are ever quite the same. One team might be managing the construction of an industrial park in Allada. Another is overseeing consumer goods distribution in Kinshasa. Meanwhile, someone else is balancing customs paperwork in Namibia.

It’s complex. Sometimes beautifully so, sometimes exhaustingly so.

And yet, as a leadership team, we need a single picture of how the company is performing. Not just profit and loss. But execution, growth, compliance, efficiency. All of it.

So how do we monitor Key Performance Indicators (KPIs) across such diverse operations, without turning into a bureaucracy or drowning in spreadsheets?

Here’s what’s worked for us—and, frankly, what hasn’t.

Step 1: Know what not to measure

In the early days, we tried to standardize everything. We wanted logistics, real estate, trade, and consumer goods to all report on the same core KPIs. Clean. Comparable. Neat.

It didn’t work.

Our logistics team in Ghana was being evaluated with metrics better suited for a packaging plant. Our Namibian office was spending more time formatting KPI reports than managing vendors.

Eventually, we asked: what actually drives success in each unit?

Now, we give each subsidiary autonomy to define five “mission-critical” KPIs. Logistics tracks delivery timeliness, transport cost per ton, and customs clearance efficiency. Real estate tracks occupancy, build-time variance, and maintenance backlog. Each set of KPIs serves a different story—and that’s okay.

Step 2: Dashboards with nuance

Yes, we use dashboards. No, we don’t obsess over them.

Each business unit updates a shared dashboard weekly. It’s not automated end-to-end. People still enter data manually in some cases. That’s fine. We’ve learned that reliable numbers are better than fast numbers.

But—and this is key—we don’t just look at charts. We require context. Every metric has a comment box. If inventory turnover dips, we want to know why. Was it demand fluctuation? Supply chain delays? Misforecasting?

KPIs without commentary are like traffic signs without a map. You need interpretation.

Step 3: The “two-tier” model

At the group level, we monitor five unifying KPIs across all subsidiaries:

EBITDA margin

Cash conversion cycle

Customer satisfaction score (CSAT)

Staff retention

Compliance incident frequency

These allow us to spot red flags, ask questions, and keep an eye on overall health.

But underneath those, each business unit runs its own detailed scorecard—custom to its operations.

This “two-tier” system lets us stay aligned without becoming rigid. It respects the uniqueness of each team, while giving leadership visibility where it matters most.

Step 4: People still matter more than numbers

Once, a logistics KPI flagged that vehicle turnaround time in DRC had worsened. The data suggested inefficiency. But when we investigated, we learned the team had slowed deliveries to avoid late-night routes due to a temporary security concern.

Was the KPI bad? No. But context overruled the chart.

That’s why we pair every data review with a monthly leadership dialogue—part numbers, part narrative.

In Africa, where systems are still catching up to ambition, you don’t just manage by metrics. You manage by relationships.

Step 5: Recognize progress, not perfection

Let’s be honest: KPIs can be demoralizing. Especially when things don’t go to plan. So we’ve built a culture that celebrates trend improvements, not just absolute targets.

If one team improves stock accuracy from 76% to 84% in a quarter, we cheer. Not because it’s perfect. But because it’s progress.

At LELEADER, we don’t weaponize KPIs. We use them to ask better questions, spark learning, and make smarter bets.

And yet, most people don’t really know what they do. So I thought I’d show you—not in theory, but in practice.

Here’s what a real week looks like inside our procurement division.

Monday: Managing Complexity

The week begins with a team huddle. Not a motivational speech, just 20 minutes to check on active purchase orders, pending approvals, and potential roadblocks. The spreadsheet isn’t pretty, but it’s alive. It tells stories.

A supplier in Ghana delayed a shipment due to new export rules.

A contract for hygiene product packaging in DRC needs renegotiation.

An urgent requisition for construction materials in Allada just landed—marked “critical.”

This is not a checklist job. It’s triage, negotiation, and firefighting—before lunch.

Tuesday: Balancing Cost and Quality

Price always matters. But so does quality. And when you’re sourcing across multiple countries—each with their own market quirks—the real challenge is balancing both.

One of our procurement leads is deep into a debate with a vendor offering unusually low rates for corrugated packaging. It’s tempting. But the samples don’t quite match specs.

“We could save 12%, but if we get one return due to damaged packaging, we lose the margin,” she says.

Eventually, they choose the mid-range supplier. A quiet, smart call.

Procurement is about seeing the cost of a bad decision before it happens.

Wednesday: Cross-Border Coordination

Mid-week is usually when customs questions start to flow in. Documents need updating. A freight forwarder in Togo wants clarification on a harmonized code. There’s chatter that port workers in Cotonou might strike.

The team doesn’t panic. They’ve seen worse. They draft a contingency sourcing plan just in case.

Meanwhile, a colleague finalizes a sourcing partnership with a local manufacturer in northern Benin—keeping more of the supply chain domestic, and more jobs local. Small win. Big impact.

Thursday: Internal Collaboration

Procurement doesn’t operate in isolation. Today, the team meets with our finance department to discuss budget forecasts. Then with operations, who flag a potential spike in demand for our consumer goods line.

They adjust their procurement schedule accordingly. No drama. Just good communication.

One team member gently reminds a project manager that last-minute orders strain not just timelines, but relationships with suppliers. It's not a scolding—it’s a nudge. Procurement is part diplomat, part accountant, part logistics whisperer.

Friday: Reviewing, Reflecting, Improving

Fridays are slower. But not quiet.

The team meets to review KPIs—on-time deliveries, cost variances, supplier performance. They don’t hide from bad news. One supplier underperformed. Another exceeded expectations. A new tech tool rolled out last month is glitchy. They'll escalate it Monday.

They also do something rare in corporate culture: they thank each other. For covering during sick days. For catching small errors before they became big ones. For solving ten problems no one else even knew existed.

Then—finally—they close their laptops. Another week done. Another week closer to the next delivery, the next build, the next solved problem.

The Bigger Picture

There’s a tendency—especially in fast-growing companies and glossy boardroom reports—to talk about strategy, leadership, innovation, and capital flows. But here’s something I’ve come to believe deeply: none of it moves without people on the ground.

At LELEADER GROUP, headquartered in Benin, we operate across industries—logistics, real estate, manufacturing, trade. And no matter the sector, there’s a pattern: the people doing the hardest, most consistent work are often the ones least recognized.

This article is about them. The site workers laying bricks under the sun. The truck drivers covering thousands of kilometers on roads that don’t always behave. The forklift operators, the warehouse clerks, the loaders and offloaders. The people whose names may never appear on LinkedIn, but whose hands build everything.

They’re not just part of the machine. They are the machine.

A story from a dusty road

A few years ago, during one of our first major cross-border shipments from Benin into Togo, a truck broke down just outside Dassa-Zoumè. Middle of nowhere. Mid-rainy season.

The driver, a quiet man named Jacob, didn’t panic. He contacted local support, secured the load under tarpaulin, arranged a backup vehicle, and personally helped reload every item by flashlight. Delivery was delayed—by just five hours.

No fanfare. No bonus. Just a note from his supervisor that said: “Handled with care.”

That single decision saved a contract. But it also reminded us—excellence often happens far from cameras.

Building safety into dignity

One of the first things we noticed in our early warehouse operations was that site workers—despite working with heavy equipment—had almost no formal safety training. Some were even buying their own gloves.

We’ve introduced digital tracking, smart routing, automated inventory—but here’s the thing: none of that tech matters if your workers don’t understand it.

So every rollout includes field training. Hands-on. In the language people speak. We’ve even had site workers suggest modifications to our apps—ideas we never considered. That’s the kind of feedback you don’t get from consultants.

Because when you trust the people at the edge of your business, they make the center stronger.

“Pan-African logistics.” It’s a term that sounds bold—almost poetic. You’ll hear it in conferences, see it in investor decks, and find it in government strategy papers. But what does it really mean when the trucks are rolling, the borders are real, and the goods are on the move?

At LELEADER GROUP, headquartered in Benin, we’ve been building logistics networks that span borders for years now. Not just between ports and cities, but between systems, languages, currencies, and—perhaps most complicated—expectations.

You’ll hear a lot about technology in logistics—and yes, we use GPS tracking, fleet telematics, and ERP integration. But here’s the truth: across African borders, it’s human relationships that make or break delivery.

We have clearance officers who’ve built trust with customs officials over years. We have field drivers who know how to read a road by its smell—literally, when it rains. We work with local SMEs who can secure warehouse space on a handshake and a phone call.

Pan-African logistics works best when powered by local intelligence, not remote automation.

Border posts: the real bottlenecks

Ask anyone who runs cross-border operations, and they’ll tell you: the border is not just a line—it’s a process.

We’ve waited 48 hours in a line of trucks in Ghana due to a minor paper discrepancy. We’ve rerouted shipments through Togo when Cotonou's congestion hit a peak. We’ve invested in training drivers to manage not only paperwork, but diplomacy.

It’s not glamorous. But it's where trust, preparedness, and patience play their biggest role.

Multi-modal isn’t optional—it’s survival

In practice, pan-African logistics means using what works, where it works:

Trucks for inland cargo

Rail where it exists (like in parts of South Africa and East Africa)

Sea freight between coastal hubs

Air when urgency justifies the cost

For one agricultural shipment from northern Benin to a client in Rwanda, we used four modes: local haulage, regional freight, sea shipping via Mombasa, then last-mile truck delivery. Each mode was chosen not for elegance—but for what was actually available.

That’s the game: build with what’s real, not just what’s ideal.

Risk management is layered, not linear

Cargo doesn’t just need fuel—it needs protection. In cross-country operations, this includes:

Transit insurance (and sometimes doubling up)

Cargo tracking tools with geo-fencing

Local contacts for on-ground issue resolution

Risk maps that are updated monthly—not yearly

You can’t eliminate risk. But you can anticipate, mitigate, and react fast. That’s how we approach it.

Let’s be honest—there’s no universal formula for launching a product across borders in Africa. Every market has its own logic. What works in Cotonou might flop in Kinshasa. What sells in Lomé may sit untouched in Lubumbashi.

But after years of learning, trying, adjusting—and yes, failing more than once—we at LELEADER GROUP, headquartered in Benin, have developed a regional launch process that balances structure with flexibility. A kind of playbook. Not perfect. Not rigid. But proven.

Whether it's for our consumer goods, logistics services, or even digital tools piloted through our innovation arm, here’s how we approach regional rollouts—and what others might find useful, too.

Step 1: Start small, but don’t think small

When people say “pilot,” they often mean “test and see if it crashes.” But for us, a pilot is a focused launch, not a tentative one.

For example, when we rolled out our line of eco-friendly soap bars in Togo, we launched in only two districts—but with full branding, trained retail partners, and integrated logistics. We measured everything: sell-through rate, returns, feedback from shop owners.

The point? A small launch should feel like the real thing. That’s how you learn what actually works—not just what might.

Step 2: Local input, not just local translation

Too many regional product launches fail because they rely on a simple copy-paste strategy: change the language, tweak the logo, ship it off.

We’ve learned to co-design. That means involving local partners—distributors, shopkeepers, sometimes even end-users—before the product is finalized.

In our expansion to the DRC, we discovered that packaging color influenced buyer trust far more than we expected. A simple shift from white to deep green significantly improved adoption.

That insight didn’t come from our brand team. It came from a local vendor named Patrice, who said: “Green feels more real here.”

Step 3: Adapt pricing to behavior, not just income

We’ve been tempted—more than once—to price based on income data alone. It doesn’t work.

What works is understanding purchasing psychology. In some regions, people prefer paying more once. In others, breaking into micro-packs (even if costlier per unit) is essential.

In our logistics arm, we offer tiered services—basic, rapid, and premium—because we realized not every client prioritizes speed over cost. But some do. And some want flexibility.

So we price for preference, not just purchasing power.

Step 4: Control what matters, outsource what doesn’t

In a regional launch, control is tempting. But control is expensive—and slow.

We’ve learned to own the core (product, quality, brand) but partner on the rest (distribution, retail training, local marketing).

In Benin, we run logistics in-house. In Namibia, we work through a trusted third-party logistics provider we helped train. The goal isn’t uniformity. It’s effectiveness.

Step 5: Feedback loops, not fixed plans

Every regional launch needs what we call a “ground report loop.” This isn’t a dashboard with KPIs. It’s real conversations.

End-user feedback via WhatsApp

This qualitative data often tells us more than sales figures. It flags what the numbers miss. It helps us adjust—sometimes subtly, sometimes dramatically.

Step 6: Market ownership begins with presence

People buy more from companies they see. That’s why, even in regional markets where we have no full office, we ensure face time—even if it’s just a rotating field rep.

When we launched in Côte d’Ivoire, a single LELEADER-branded minivan doing weekly sampling visits did more to build recognition than any billboard.

People trust what they can touch. And who they can talk to.

Whether you’re transporting goods across borders, sourcing materials for manufacturing, or managing large-scale infrastructure projects like we do at LELEADER GROUP in Benin, trust is the foundation beneath every contract, handshake, and promise. Without it, nothing moves. With it, almost anything becomes possible.

But what does trust really mean in a business context? And how do you build it, especially in environments where institutions may be weak, regulations inconsistent, and history sometimes stained by broken promises?

Here’s what we’ve learned—not from books, but from experience. Real clients. Real deals. Real doubts that had to be overcome, slowly and consistently.

1. Trust is personal before it is professional

In much of Africa, business doesn’t start with the numbers. It starts with people. Relationships. Conversations over tea. Small talk that might feel like a delay—but is really the interview before the interview.

I remember one deal in Togo. The client delayed the formal signing for weeks. Not because the proposal wasn’t solid—but because he needed to “know who he was really working with.” We eventually won the deal because we showed up consistently, didn’t push too hard, and allowed the relationship to unfold at its natural pace.

Lesson? People need to feel you first, not just read your pitch.

2. Consistency trumps charisma

You can impress once with flashy presentations. You build trust by delivering repeatedly, even on small things.

At LELEADER, we track not just big milestones, but “micro-promises.” If we said we’d send a quote by Tuesday, it goes out Tuesday—even if it’s incomplete. If a shipment is 6 hours late, we notify the client before they ask.

It’s those little moments—where expectations are quietly met or exceeded—that start to form trust. Not dramatic gestures. Just steady reliability.

3. Listening builds more than talking

We’ve learned to ask more questions than we answer. Why? Because many clients have been burned before—by contractors who overpromised, or outsiders who didn’t understand local realities.

When we entered the DRC, we didn’t pitch logistics services first. We asked what clients hated most about their current providers. The answers shaped our entire service model.

Sometimes the best way to build trust is to say, “Tell us what you need. We’ll adapt.”

4. Transparency isn’t optional—it’s oxygen

One mistake we made early on was assuming that only major clients cared about project transparency. That’s false.

Everyone cares—especially in markets where there’s a history of opacity. Now, we make it a point to:

Admit when we’ve made an error—and show how we’ll fix it

One of the most surprising things? Clients often trust us more after they hear about a failure—provided we own it.

A few years back, a shipment to Ghana was delayed due to a customs paperwork error on our side. Instead of spinning the story, we explained exactly what went wrong, refunded part of the fee, and offered a faster alternative route at our cost.

The client stayed with us. Why? Because they saw we stood behind our work, even when it wasn’t perfect.

Every company has a timeline. Ours—LELEADER GROUP, based in Benin—wasn’t mapped out neatly on a whiteboard. It was more like stepping stones across a river: some stable, some slippery, a few unexpected altogether. Looking back, each milestone reminds me of the people, risks, setbacks, and decisions that got us here.

We didn’t start out with a vision to be a multi-sector group with operations across West and Central Africa. In the beginning, we were simply responding to a gap in infrastructure and logistics. Over time, that response evolved into strategy, and that strategy into something far larger than we imagined.

Here's a glance at our journey—not exhaustive, but truthful. Human. Marked by effort and belief.

2012 – The founding yearWe launched LELEADER in Cotonou with just a small office, three desks, and one big idea: to make trade and logistics work better for African businesses. Back then, everything felt like a fight—permits, funding, even basic client trust. But it was a necessary season.

2014 – First major logistics contractOur breakthrough came with a regional delivery contract for an FMCG brand operating between Benin and Togo. It was the first time we handled operations at that scale. That project tested our systems—and our stamina.

2016 – Launch of LELEADER Shipping & LogisticsWith demand rising, we established our formal shipping and logistics arm. From a single truck, we expanded to a small but dependable fleet. It wasn't just about moving goods—it was about moving them reliably, which was still a competitive edge at the time.

2018 – Diversification into manufacturingWe took a bold step and acquired a small production unit that allowed us to begin local manufacturing of consumer goods. This was a pivotal moment. It meant we were no longer just a service provider—we were becoming a builder of value chains.

2019 – First cross-border subsidiary opens in the DRCWe established operations in Kinshasa, and began distribution services there. It was tough terrain—new regulations, unfamiliar networks—but it opened our eyes to the larger regional market we were capable of serving.

2020 – COVID-19 resilience and digital transformationWhile the pandemic disrupted nearly every business in the region, it forced us to accelerate our internal digital tools: shipment tracking, remote workflows, even procurement systems. Some changes we made out of necessity, but we’ve kept them because they worked.

2021 – LELEADER Business Namibia launchedWe entered Southern Africa with operations in Namibia. It felt different—new market rhythms, new client profiles—but it reinforced our belief that African trade is interconnected, even if borders make it seem otherwise.

2022 – Inauguration of Allada Industrial Park (Phase 1)One of our proudest infrastructure achievements. From a raw piece of land, we built a functioning industrial park designed to serve local manufacturers and regional exporters. And we’re just getting started.

2023 – Solar schoolbags and menstrual hygiene programs rolled outThrough our CSR arm, we launched initiatives that directly improved educational access and public health. These weren’t side projects. They were part of our belief that logistics and infrastructure must improve lives, not just balance sheets.

2024 – Consolidation into a multi-sector, multi-country groupThis was the year we brought our various entities—logistics, manufacturing, infrastructure, finance—under the LELEADER GROUP umbrella. With that came renewed clarity, and more ambitious targets.

2025 – Nominated for the Go Global AwardsThis year, we’ve been honored with a nomination for the 2025 Go Global Awards, hosted by the International Trade Council in London this November. What the timeline doesn’t show

It doesn’t show the nights we worried about payroll. The first warehouse lease we couldn’t afford but took anyway. The client that didn’t renew—and what that taught us. Or the people—drivers, technicians, accountants, interns—who stayed when they could have gone elsewhere.

This timeline isn’t a victory lap. It’s a reminder of the journey still ahead, and the foundation we’ve built to make that journey worthwhile.

Industrial real estate doesn’t always make headlines. It’s not as flashy as fintech or as visible as road infrastructure. But behind every factory output, every e-commerce delivery, and every export container lies a quiet enabler: space—specifically, purpose-built industrial space.

At LELEADER GROUP, headquartered in Benin, we’ve spent the last decade shaping, developing, and expanding this very foundation across Francophone Africa. And while the basics of land acquisition, zoning, and utilities remain constant, the expectations of tenants, investors, and governments have evolved drastically.

So what’s next for this often-overlooked sector? What patterns are emerging across Benin, Côte d’Ivoire, Senegal, and beyond? And how are we preparing for what lies ahead?

Here’s our view from the ground.

1. The rise of demand—finally matching potential

For years, industrial real estate in Francophone Africa was seen as speculative. Developers hesitated, investors stayed cautious. But that’s changing.

The acceleration of regional trade, population growth, and a surge in manufacturing ambitions (especially in agro-processing and light assembly) are shifting the tide. Businesses no longer want to build from scratch—they’re looking to plug into existing industrial zones that are ready to go.

At LELEADER, we’re already feeling this shift. Our Allada Industrial Park near Cotonou has seen consistent inquiries from West African SMEs looking to scale. And not just local players—interest is rising from Moroccan, Turkish, and even Southeast Asian manufacturers seeking strategic footholds in UEMOA markets.

2. From basic plots to plug-and-play

Gone are the days when a cleared plot and electricity connection were enough. Today’s tenants expect turnkey solutions—warehouses with modular fit-outs, built-in waste management, fiber connectivity, security systems, and logistics support on standby.

We’ve redesigned several of our facilities to reflect this shift. A recent upgrade included integrating solar-ready roofing, shared loading bays, and water recycling systems—all pre-installed. Tenants no longer want to negotiate separate utilities or navigate local contractors for every detail.

In short: industrial real estate is becoming a service, not just a space.

3. Sustainability isn’t optional

Let’s be honest—many industrial zones in the region were built with little thought for environmental impact. That model is no longer tenable.

Governments are tightening green standards, and international buyers are demanding ESG compliance throughout their supply chains. For us, that’s meant embedding sustainability into our developments—solar infrastructure, stormwater runoff systems, waste tracking, and energy-efficient lighting as baseline features.

It’s also why we’re working with local partners to pilot green certification programs for industrial parks—something that could set a new benchmark for the region.

4. The finance challenge—and creative workarounds

Accessing long-term, affordable financing remains a roadblock. Traditional lenders are often risk-averse, and interest rates don’t reflect the strategic importance of this sector.

We’ve had to get creative—leveraging private equity, PPP models, and even tenant-financed build-to-suit agreements. In one case, a regional food processing firm prepaid part of its 10-year lease to help finance the construction of a shared-use facility.

It’s not conventional. But it works. And it’s part of a broader truth: flexibility is the real asset in African industrial real estate.

5. Regional integration will unlock scale

Finally, the elephant in the room: borders. Industrial developers can’t think nationally anymore. With the African Continental Free Trade Area (AfCFTA) gaining traction, tenants are thinking regionally—and so must we.

That means designing parks with customs facilitation, cross-border trucking access, and interoperable regulatory frameworks in mind. It means investing in multilingual staff, and engaging with authorities in multiple capitals.

It’s complex, yes. But it’s where growth is heading.

When we first began our work at LELEADER GROUP in Benin, the focus—naturally—was on efficiency. Build faster. Move smarter. Deliver better. And while those remain crucial today, another priority has steadily risen through the ranks: sustainability.

Not because it’s fashionable. Not because regulations are forcing our hand. But because, quite frankly, it’s the right thing to do—for our communities, our planet, and the generations that will live with the choices we make today.

Our entry into green manufacturing hasn’t been about overnight transformations. It’s been a gradual, deliberate shift. A journey with learning curves, experiments, and the occasional backtrack. But with every step, we’ve moved closer to creating a responsible industrial model that blends growth with conscience.

Where it started: a simple packaging rethink

The story began, perhaps unglamorously, with packaging.

Back in 2019, we were using standard cartons for a line of locally produced consumer goods. Affordable, yes—but they weren’t recyclable. Worse, they tore easily during shipping, resulting in increased spoilage and more waste.

One of our young operations staff suggested we trial recycled paperboard. The first batches weren’t great. Some buckled under weight. But we kept refining the design and working with local suppliers. Eventually, we landed on a sturdier, 100% recycled box that not only reduced our packaging costs by 14% but also eliminated over 20 tons of landfill-bound waste in the first year alone.

That win sparked a mindset shift. If we could make packaging greener without sacrificing performance, what else could we change?

Sourcing with integrity

The next frontier was raw materials. Specifically: where we get them and how they’re made.

In one of our manufacturing subsidiaries, we began auditing the full supply chain for our soap production. We realized that certain imported ingredients were both carbon-intensive to ship and sourced from questionable labor practices abroad.

So we made a bold move—we shifted to local, organic palm oil from certified cooperatives in central Benin. The result? A slightly higher base cost—but better product traceability, lower transport emissions, and, importantly, support for over 150 smallholder farmers.

Green choices aren’t just environmental. They’re economic and ethical.

Energy matters too

Manufacturing consumes energy—lots of it. And in many parts of West Africa, that energy comes from diesel generators or inconsistent national grids.

So we started investing in solar hybrid systems for some of our facilities. The first pilot in our Allada site now runs on 60% solar during peak daylight. The long-term cost savings are real, but more than that—it gives us energy independence and resilience during outages.

And yes, it’s also a lot quieter. Which workers in the area really appreciate.

Designing for disassembly

One principle we’ve adopted in our R&D is “design for disassembly.” That means thinking ahead: how will this product be taken apart, reused, or recycled after its life cycle ends?

We now apply this in our consumer packaging, machinery housings, and even in pallet construction. For example, our collapsible crate system for regional transport is made of modular parts that can be replaced individually—extending life span and reducing total material usage.

It sounds like a small tweak, but over time, these micro-innovations add up.

Measuring what matters

Of course, you can’t manage what you don’t measure. That’s why we’ve begun implementing Environmental Performance Indicators across our manufacturing sites. We track energy usage, water efficiency, waste output, and material recovery rates.

We’re not perfect. We still have a long way to go. But now we have the data to show us where to improve—and how fast we’re getting there.

The bigger picture

Growth is a funny thing. Everyone wants it—until it arrives. And then, suddenly, you realize how unprepared you are for what you wished for. Scaling a business, particularly in logistics, isn’t just about adding more trucks or expanding warehouse space. It’s messier than that. It’s decisions made under pressure, systems stretched too thin, people working overtime just to keep things from collapsing.

At LELEADER GROUP, based in Benin, we didn’t set out to build an empire. We simply wanted to move goods more efficiently—within borders at first, then across them. But as our footprint expanded across West and Central Africa, we found ourselves facing challenges that textbooks don’t quite explain. Challenges unique to our context.

And while we haven’t solved everything—far from it—we’ve learned a few things along the way. Here are three of the biggest hurdles we faced while scaling, and how we’ve worked through them (or are still working through them, to be honest).

1. Inconsistent Infrastructure

This one’s probably obvious, but it’s deeper than most assume.

In theory, moving goods from Cotonou to Niamey should be a straightforward corridor. In practice? It depends on weather, road conditions, border mood, fuel availability, and a dozen other variables. One week, it takes 36 hours. Another, it’s four days.

At first, we tried to solve this with more vehicles. More redundancy. That helped... a bit. But what really made a difference was when we focused less on the trucks and more on the data. We started tracking routes obsessively—timing delays, logging checkpoints, mapping fuel stops. This wasn’t high-tech AI. Just disciplined observation and pattern recognition.

Over time, we built our own informal “corridor heat map” that let us predict trouble spots. That alone cut our transit variability by nearly 30%. Not perfect. But better. And better is sometimes enough.

2. Talent Gaps and Training Mismatches

Here’s something no one warns you about: when you grow fast, your team can become your bottleneck. Not because they’re not skilled, but because the complexity outruns their experience. A warehouse manager who thrives at one location might struggle when suddenly managing three. A dispatcher used to ten trucks might drown with thirty.

We learned this the hard way.

For a while, we tried external recruitment. It helped in some cases, but often created cultural clashes. So we pivoted. We started investing heavily in internal upskilling. Not just formal training—but mentorship, job shadowing, cross-functional rotations. Let a logistics coordinator sit with the finance team for a week. Or have a customs liaison learn about packaging constraints.

We also stopped promoting based purely on seniority. That was a hard shift, culturally. But over time, it created a more resilient, multi-skilled team—people who understood the bigger picture.

Scaling isn’t about adding headcount. It’s about evolving capabilities.

3. Managing Trust Across Borders

This one is subtle but crucial. As we expanded into new countries—Togo, DRC, Namibia—we faced a constant trust gap. Clients would say: “We know you in Benin. But here, you’re new.” Partners were hesitant. Local teams unsure of alignment. And understandably so.

Our early mistake was assuming our reputation would travel with us. It didn’t.

So we changed tactics. Instead of leading with our brand, we led with relationships. That meant spending more time on the ground. Listening. Hiring local. Letting local teams co-design operations. In DRC, for example, one of our logistics arms now operates under a slightly different name—one that resonates more locally. And that’s fine. Because trust matters more than labels.

We also made transparency a core part of every new market entry. Pricing models. Contract terms. Delivery schedules. Even when it hurt us in the short term, it built long-term credibility.

In a region where informal practices still dominate, showing your hand can feel risky. But we’ve found that doing so—carefully, not naively—builds deeper partnerships.

A Global Moment for Local Lessons

As I reflect on these lessons, I realize they’re not unique to us. Many African businesses are navigating similar terrain—rising demand, stretched infrastructure, fragmented systems. But what gives me hope is how adaptable we are. How creative, even with limited resources.
