So since this was their original plan, I'm going to assume the point of divergence is that they never found out about the war progressing toward Earth. So while Matt's crash-landing on Earth and the first group of paladins is trying to figure out what the hell they're doing, Keith and Shiro are lying low, just trying to avoid notice and find out anything they can that might help them fight back against the Empire. They make slow progress, but they do strike a few minor blows--sabotaging a few missions, compiling a drive full of intel to pass along to any rebellion they might happen to stumble across, even freeing a handful of prisoners.
After a little while, they start to press their luck a little bit, and Thace (who's been watching Keith from a distance since he took on responsibility for Shiro) decides they're getting a little too cocky and makes contact with them.
Which, I mean, poor Thace lol. He gets to babysit Keith and try to teach him subtlety when Keith just wants to run out there and stab something. The thing is, Keith and Shiro are actually pretty all right at the whole spy thing, and they complement each other well. Shiro can keep a straight face while lying and knows how to suck up to military men, but he gets stuck whenever he's put in a lose-lose situation and forced to choose between two bad options. Keith, in contrast, has no problem getting his hands dirty to maintain his cover, but he can't lie for shit.
But obviously, this can’t continue forever. I mean, Shiro's number one priority from the get-go is to find Sam and Matt, and with Thace there to lend his expertise, they can actually make some progress. Matt's obviously already escaped, but Haggar hasn't taken a particular interest in Sam yet, so after a few weeks of searching they probably actually do manage to find him and break him out.
Of course, at that point, their cover's kinda blown, so they hightail it back to New Altea before they all wind up captured.
(Meanwhile Voltron's doing their thing, albeit with two fewer paladins. They're struggling, and Matt in particular is growing more and more anxious as he hears stories about the Champion. To be honest, this timeline is a lot more stressful for the team--but at the same time, it’s not? I mean, they never have to deal with dark!Shiro or dark!Allura, so that’s a huge plus.)
Shiro, Keith, Thace, and Sam spend a little while on New Altea, resting, training with Antok and Kolivan, avoiding Keena like the plague. Keena still has plans for Keith, obviously. Considering she knows by now that Matt is a paladin and that Keith is in good with the two people who are looking for Matt, she's hoping that she can use Keith as a kind of ambassador to get her into the good graces of the paladins of Voltron.
The norm is for retired agents to stay on New Altea (and most of the rest of the council really doesn't want to let Shiro, Keith, or Sam leave when they're unknown elements), but Shiro and Sam are of course itching to get out there to find Matt and go home. Keena gives them a little helping hand (a.k.a. a ship, clearance codes, weapons, coordinates to Voltron's last known location, and a Thace she's roped into being her eyes and ears.)
So anyway, yeah. We get a tearful reunion probably right around the time of the battle for Earth, Keith and Shiro are suddenly paladins, whoops, that's fun. Sam freaks out a little about his kids being paladins, and they in turn think it's freaking awesome that their dad's a spy (even if he's not, really... Shiro plays it up like he was the mastermind behind it all, which kinda confuses Keith, but he'll go along with it.) Matt and Keith click right away, seeing as Keith kinda swooped in outta nowhere with Matt's missing boyfriend and dad in tow, and okay, sure, Keena's meddling is kicked up to overdrive, but things are pretty okay. The spies have a good amount of intel to offer to the other paladins. Honestly, there's not a huge divergence after the team meets up again. Different relationships, for sure, especially early on, but you still end up with the same paladin team eventually. (Just with Sam there! So that's cool.)

Akira likes to say that if he wasn’t a pilot, he’d be one of those people who just drop everything and backpack across Europe with nothing but a change of clothes and a Swiss Army Knife--except he’d travel the whole world. While it’s true that he’d never be rid of the wanderlust and would probably find a way to travel, it would probably be by charming Takashi or their dad into flying him places. Oh, and he’d definitely work as a bartender on a cruise ship for a little while before he got sick of it and returned to dry land. Still bartending, still probably moving from place to place every few months to a couple of years, but fewer norovirus outbreaks.
