Sell the Repair, Not the Replacement: A Consultative Playbook for the 2026 Customer
The 2026 customer already Googled the part, priced a new unit at three stores, and read six Reddit threads before you knocked. They are braced to be upsold. You do not win them with a better replacement pitch. You win by selling the repair when the repair is right.
One service call creates two possible customers. Push a replacement they did not need and you get a bigger ticket plus a person who doubts you. Talk them through a $220 fix that buys three more years and you get a smaller ticket plus an advocate who calls you first and refers the neighbor. The advocate is worth more.
Run every job through four gates:
Age against expected life
The 50% rule (repair over half the price of new means replacement enters the talk)
Safety, where the answer is replacement, full stop
Parts availability, checked before you promise a fix
Then use the script: diagnose, give a real repair number and a real replacement number, say how much life the repair buys, add if it were mine I would, and stop talking. Let them decide. The transparency is the sale.
Sometimes the honest answer is a new unit, and saying so builds the same trust. Nobody refers a shop because it was cheap. They refer the shop that treated them fairly when it could have padded the bill.
