It is NEVER too late to play Portal. It's not required to play them in order if you just want to play 2, but it does enhance the experience.

Both games have memorable endings regardless of which you play. Second has more (metaphorical + literal) character and charm than the first, First has a lot more proof of concept and (imo) challenge. Both are quite playable though, if you're patient.
