I've had a solid prompt idea in my head for a bit now that I don't know if I'm ever gonna use, but I like it so someone else can have it.
I think it works for both a band setting and a sports team setting. Basically, the idea is that there's this important performance/game with a lot of stakes for A and B (maybe a talent scout is there, maybe they're nominated for something, or maybe it's just a venue they've always dreamed of playing at). And maybe they get all excited that they're finally making it together, like they've always dreamed of.
Except then A becomes basically unreachable just hours before the performance/game. Not at the venue, not answering calls, nothing. This could be because they got seriously injured, or got kidnapped/carjacked/trapped somewhere. Either way works.
And then maybe A becomes filled with panic because they HAVE to make it to this event. It's not just important to them, but to B, and they can't let B down! Meanwhile, B is frantic with worry, because A wouldn't just flake on them. They know them too well to think that. But the show/game is about to start, so they must begrudgingly go on with a substitute (bonus points if B has an argument with a manager or even another bandmate/teammate about this).
And then maybe A turns up too late, and just apologizes over and over again to B, while B is noticing their friend's bruises and tries to reassure them, "I'm not mad. I'm just worried. Please just tell me what happened to you. Are you okay?"

This could work for so many things. Sports, bands, award shows, interviews, theatre, competitions of any kind really. Anywhere that Whumpee is important, but still replaceable if it really came down to it.
And that knowledge that they are replaceable is going to sink in really fast when Whumpee realises they're not going to make it there in time. They've worked their whole life for this, literally put their all into it, and now they're never going to have their moment because they're stuck. It's their own fault, too. If they'd just gone with everyone else like they should have instead of stopping to do their own thing for just a minute...
I absolutely love Character A (Whumpee) and B only being focused on each other. A's total panic about potentially not being there and by extension letting B down could even be enough of a distraction to get them through whatever injuries they sustain in the meantime. They're so focused on getting to B that they don't realise how bad things are until B makes them sit down because "You really don't look good."
Which is when it hits Whumpee that they really don't feel good, and whether they got to the event on time or not is now irrelevant because they're going to have to be replaced anyway. They can't go on like this. Physical injury aside, they're in too much mental shock.
They fully expect B to be angry with them. Why wouldn't they be? They've both worked really hard to be here, B especially, and now Whumpee's fucked it up for all of them. But instead, B gets really mad at... their manager? What the hell?
Whumpee's sitting there, dazed, in pain, and confused, while B loses their absolute shit at their boss because "I told you something was wrong. We should have gone looking for them, but no. You only care about your stupid fucking [event]."
Which is when both of them realise that their industry might be a little more manipulative than they thought. Of course, they knew on some level that they were always just products of a show. But this is the first time they've actually been treated that way. Their manager shrugs and tells them the event comes first because there are thousands of people waiting out there for a show, so they're going to fucking get one. Anything else can be dealt with later. So B is forced to go on with Whumpee's replacement and pretend like everything is fine.
OR: Whumpee arrives just in time for the event, literally seconds away from not making it, so no one has time to give them a proper check over because why would they be injured? They were just stuck in traffic, right? Of course, B notices just before they go out in front of the crowds, but there's not time to do anything about it before they're being watched by everyone, and now Whumpee has to get through the game/performance without letting on that they've just been through something incredibly shocking and painful.
(Also, thinking about the substitute coming off the stage/pitch after the greatest unexpected debut of their life, and having that high immediately squashed when they see the state their teammate is in. It took Whumpee going through that for Substitute to get their debut. Something about that feels hard to celebrate.
And the fans aren't going to be happy either. They're going to be pissed that it was Substitute on, not Whumpee, which puts even more emotional strain on both of them because Whumpee is only receiving anger in response to their pain, and Substitute is being told they're not wanted by the fans of the thing they've worked their whole life for.)
