doing research on fgs for fun and i realized that tekken struck a perfect balance between a villain and a protag. For example, here's a comparison between Kazuya and Demitri from Darkstalkers (1 and 2 Specifically.)

Demitri Maximoff is in canon the ruler of the monster world of darkstalkers. Kazuya's just a dude who got thrown into a volcano by his dad.

Suprisingly, Kazuya was the one who lasted. Because Namco took the time to flesh him out as a character and stick with him.

Demitri was not a fan favorite. In fact, him being a shoto made him the exact opposite. Didn't help that his only plot relevance was initially just running a tournament.

Demitri failed because Capcom didn't think anyone gave a fuck. Kazuya succeeded because Bamco thought people DID give a fuck.
