Playing Baldurs Gate, I'm reminded of my old game where I never got to my big reveal because of player drama.
You see, two of my players just up and abandoned the game because of personal reasons, so I did a "you lost your memory bit" to set them on the next quest with two new players. I led them to believe it was the vampire lord they'd be chasing, who was known for playing with his followers minds.
But I had been setting up a plot. You see, one of my players was a Warlock who discovered some ancient tomes and a shadow image of a famous time manipulator - and it turns out, it was himself! This revelation was made to them when they had to fight him, and he revealed he was the actual physical host now of his Elder God patron. He mowed them down, but didn't kill them.
Current Warlock swore against that path, but kept the tome of magic spells his future/past self left behind, and wound up summoning a familiar with it. That night, he felt his God notice him, and didn't notice why. But the player had to keep insanity tokens to mark a descent into madness because of it.
Anyhow... My big reveal was going to be that when the vampire's lackey killed the warlocks familiar, the Elder God (cthulu) came back in it's body (cathulu now) to begin the endgame plot. And he killed the vampire and lackey, then fed on their memories, and planted them on the path to collect some powerful items for him
But... Yeah... Never got to flesh that out. One brother was a dick, one sister got fed up of brother and quit, and the other got pregnant.
