a treasury denominated in your own token is not a treasury
every so often a protocol announces the size of its treasury and everyone repeats the number. eight hundred million, one point two billion, whatever it is. then you look at the composition and most of it is the protocol's own token.
that is not a treasury. that is a claim on your own future dilution, marked at a price that quietly assumes you will never sell any of it.
the problem is the same one any concentrated position has, with one extra twist that makes it worse. the asset you would be selling is the asset whose price falls because you are selling it. the treasury looks large because the token is high, and the token is high partly because so little of the supply is actually liquid, and the treasury is a large part of the illiquid supply. marking it at spot assumes away the only question that matters.
so the number worth looking at is runway in things you did not issue yourself. stablecoins, other people's assets, anything somebody else has an obligation to honour. months of operating expenses covered by that, and nothing else. it is usually much smaller than the headline. sometimes it is close to zero. the difference between a project that survives a two year drawdown and one that quietly stops shipping is almost always this, and almost never the technology.
which makes selling native tokens to fund operations a genuinely hard decision rather than a betrayal. it is dilution, executed at whatever price the market is offering. doing it at the bottom funds two more years of work at the expense of everyone still holding. doing it near the top is responsible and gets you accused of dumping on your own community. i have watched both play out, and the teams that diversified into boring assets during good conditions took a lot of abuse for it and were the ones still employing people eighteen months later.
the other tell is the treasury buyback announced into strength. spending stablecoins to buy back your own token converts the one asset that survives a drawdown into the one that does not, at the most expensive moment available, and it gets framed as a signal of confidence. occasionally it is. more often it is a transfer from the balance sheet to whoever happened to be selling that week.
what i check: the split between native and non-native, months of runway in the non-native part, whether operating expenses are disclosed at all, how many signatures are required to move anything, and whether team and investor vesting unlocks land inside the window the runway is supposed to cover.
none of that is on a dashboard. most of it is in a forum post nobody read.
